How a Goa Homestay Doubled Its Revenue by Adding 6 Sleeping Pods

Same property. Same family. 2× the revenue. This is what happened when a 4-room family homestay in Vagator added a 6-pod cluster in their unused attic.

If you run a homestay or guest house and have any unused attic, garage or extra room, this post is for you. Supporting our main guide: Sleeping Pods for Homestays.

The ARR dropped because pods are a lower-priced unit, but total profit nearly doubled because the same fixed costs (rent, family labour, electricity baseline) now spread over 10 sellable units instead of 4.

The Property

  • Location: Vagator, North Goa, 600m from beach
  • Type: 2-storey family-owned villa, 4 guest rooms + family quarters
  • Unused attic: ~220 sq ft, sloped roof, only used for storage
  • Owner: 2nd-generation homestay operator, 38, runs everything herself

The Conversion

Step 1 — Attic Prep (₹1.4L)

  • Cleared storage, 7-day clean
  • Added insulation under sloped roof (₹38k)
  • 1 new washroom (shared, with 2 cubicles + 2 wash basins) — ₹85k
  • Electrical upgrade — ₹17k

Step 2 — Pod Installation (₹7.8L)

  • 4 × Wooden Series single pods @ ₹1.65L = ₹6.6L
  • 2 × Wooden Series vertical-single (stacked) @ ₹0.6L = ₹1.2L
  • All natural wood + cream colour, blends with the homestay décor

Step 3 — Branding & Listing (₹35k)

  • Re-shoot all photos with pods (₹15k)
  • New Hostelworld + Naploo listing (₹0)
  • New "Backpacker Loft" sub-brand (₹20k for design + signage)

Total capex: ₹9.55L

The Math: How Did Revenue Double?

Before: 4 rooms only

4 rooms × 64% occupancy × ₹1,015 ARR × 30 days = ₹78,000/month

After: 4 rooms + 6 pods (10 units)

Rooms: 4 × 68% × ₹1,150 × 30 = ₹93,840
Pods: 6 × 74% × ₹525 × 30 = ₹69,930
                       Total = ₹1,63,770/month

The pods don't cannibalise room demand — they tap a different customer (solo travellers, backpackers, late arrivals) who would have walked past a ₹1,150/night room anyway.

Guest Feedback (Naploo + Hostelworld review snapshots)

"Loved the wooden pod loft — felt like sleeping inside a tree house. The owner Anjali is the soul of this place." — Aditi M., Bengaluru

"Cheapest dignified stay in Vagator. Pod was clean, charging port + reading light + privacy. ₹525 in season is unreal." — Karan S., Mumbai

"Stayed in a room first night, switched to a pod next two nights to save money. Same comfort. Smart!" — Lukas H., Berlin

Mistakes the Owner Made

  1. Built only 1 washroom for 6 pods. Bottleneck during peak season. Should have done 2 from day one.
  2. Skipped insulation initially. Attic got hot in May–June. Retrofit cost ₹38k extra.
  3. Listed at peak ARR (₹699). Solo backpackers expected ₹450–₹550. Adjusted in week 3.
  4. Didn't push direct WhatsApp bookings. First 3 months 78% via Booking.com → ₹14k/month commission. Now 52% direct.

Replicate This Model — 5-Step Checklist

  1. Audit your property — any room/attic/garage with ≥150 sq ft and a window?
  2. Get a free CAD layout — contact us
  3. Choose your pod series — wooden for traditional homestays, FRP for modern, Galaxy for premium
  4. Pre-launch listings — Hostelworld + Booking.com + Naploo (we help)
  5. Soft-open with friends/family — capture 5 reviews before going live publicly
